Ecosystem mapping, SME research, and a motion graphics vision for the future of multimedia search
A major search engine’s image and video division had a problem familiar to many large product organizations: a collection of near-term initiatives, a broad mission, and no coherent 3-year strategy connecting the two. Meanwhile, the online image and video landscape was moving fast — YouTube was becoming a search engine in its own right, Facebook was inadvertently becoming a top-5 video site, and the entire advertising ecosystem was being restructured by a series of acquisitions that would shift power dynamics across the board.
The goal was to develop and articulate, clearly and compellingly, a single 3-year vision and a structurally sound strategy for multimedia search. Not just insight, but a rallying document the product team could actually use.
The 15-week program ran in three phases. Phase 1 was deep ecosystem immersion: extensive secondary research across both image and video landscapes, followed by 15 in-depth SME interviews with executives and founders representing every major entity type: content creators, CDNs, OVPs, ad networks, video destination sites, analytics platforms, stock photography companies, and specialists in emerging technologies like peer-to-peer file sharing and facial recognition. Early interviews invited SMEs to co-create ecosystem maps in real time; later interviews used those drafts as stimuli for refinement.
The resulting ecosystem value webs — built across multiple iterations, both current-state and future-state — became tools for understanding where power and money resided in the ecosystem, where they were shifting, and what threats and opportunities were emerging. The client’s reaction was telling: other product verticals within the same organization asked for their own value webs after seeing these, because they so clearly surfaced dynamics that had been invisible.

Phase 2 synthesized research into three strategic themes — Experience, Content, and Context — and generated over 40 concepts across them. These were evaluated using multi-dimensional scorecards covering user value, brand fit, competitive positioning, technology feasibility, ecosystem impact, and business opportunity. A subset were tested with SMEs in concept value testing sessions. The 11 strongest concepts were selected and refined for final presentation.
Phase 3 developed and articulated the full vision: a strategic framework document with storyboarded scenarios, supported by a 6-minute motion graphics video that told the story of the image and video ecosystems, explained the strategic implications of a key competitive acquisition, and laid out the three opportunity themes. The video was designed to evangelize the vision internally as much as to document it.

The final deliverables — vision document, ecosystem maps, concept storyboards, and the motion graphics video — gave the client a single, coherent north star backed by rigorous research. The ecosystem maps were so well-received that other product verticals within the same organization requested their own. The video made the strategic narrative portable and shareable in a way that a document alone couldn’t achieve.
The concept evaluation framework, combining multi-dimensional scorecards with expert validation from the same SMEs interviewed in Phase 1, gave the client a reusable decision-making tool, not just a one-time recommendation. They left the engagement with both a vision and a process for testing future concepts against it.
